Preflight Checklist

  • [x] I have searched existing issues and this hasn't been reported yet
  • [x] This is a single bug report (please file separate reports for different bugs)
  • [x] I am using the latest version of Claude Code

What's Wrong?

The shipped Stop hook ~/.claude/stop-hook-git-check.sh counts unpushed commits with
git rev-list "$upstream..HEAD", where $upstream falls back to origin/HEAD. In a
clone where origin/HEAD is unset — which is the case in Claude Code on the web
containers — that rev-list exits 128, and the hook's || unpushed=0 turns the
failure into "nothing unpushed".

Two bugs, both from that one line:

  1. False negative (the serious one): a branch created with git checkout -b …

that has real, never-pushed commits produces no warning at all. The hook exists to
stop work being lost, and this is exactly the shape in which it is lost.

  1. False positive: after a PR is merged and the branch is brought up to the default

branch (git fetch origin main && git merge --ff-only FETCH_HEAD), HEAD carries
GitHub's merge commit while origin/$current_branch still points at the pre-merge
tip. The hook then demands a push for a commit that is already on origin/main.
Observed four times in one session, each answered by a push that changed nothing.

What Should Happen?

  1. A branch with commits that exist on no remote should produce the warning

(exit 2), regardless of whether a remote ref for that branch name exists.

  1. A branch whose commits are all reachable from some remote ref should be silent

(exit 0), even when the branch's own remote ref is behind.

In short: the hook should ask "is this commit on the server anywhere?", not "is this
commit ahead of this branch's own remote ref?" — a commit reachable from any remote
ref cannot be lost, whatever the ref is called.

Error Messages/Logs

$ git rev-parse --is-shallow-repository
true
$ git rev-parse origin/HEAD; echo "rc=$?"
rc=128
$ git rev-list "origin/HEAD..HEAD" --count; echo "rc=$?"
fatal: ambiguous argument 'origin/HEAD..HEAD': unknown revision or path not in the working tree.
Use '--' to separate paths from revisions, like this:
'git <command> [<revision>...] -- [<file>...]'
rc=128
$ git rev-list HEAD --not --remotes --count
1

Steps to Reproduce

Both cases run against the shipped hook. Note: git config commit.gpgsign false is
required — with signing enabled, the signing block exits first and the unpushed
counter is never reached.

  1. Set up a repo with a remote:

d=$(mktemp -d); cd "$d"
git init -q --bare r.git && git clone -q r.git w && cd w
git config user.email t@e; git config user.name T; git config commit.gpgsign false
echo a > f && git add f && git commit -qm a && git branch -M main
git push -q origin main && git fetch -q origin

  1. FALSE NEGATIVE — new local branch with a real unpushed commit:

git checkout -q -b feature origin/main
echo b > g && git add g && git commit -qm "real work"
echo '{"stop_hook_active": false}' | bash ~/.claude/stop-hook-git-check.sh; echo "exit=$?"

Expected: exit=2 with a warning. Actual: exit=0, silent.

  1. FALSE POSITIVE — branch brought up to a merged default branch:

git push -q origin feature && git checkout -q main
git merge -q --no-ff feature -m "Merge pull request #1" && git push -q origin main
git fetch -q origin && git checkout -q feature && git merge -q --ff-only origin/main
echo '{"stop_hook_active": false}' | bash ~/.claude/stop-hook-git-check.sh; echo "exit=$?"

Expected: exit=0, silent. Actual: exit=2, "1 unpushed commit(s)".

Additional Information

Root cause

# lines 41-45
if git rev-parse "origin/$current_branch" >/dev/null 2>&1; then
upstream="origin/$current_branch"
else
upstream="origin/HEAD" # <- not set in these clones
fi

# line 116
unpushed=$(git rev-list "$upstream..HEAD" --count 2>/dev/null) || unpushed=0
# - exits 128 when origin/HEAD is unset; - failure becomes "0 unpushed"

Proposed fix

  • unpushed=$(git rev-list "$upstream..HEAD" --count 2>/dev/null) || unpushed=0
  • unpushed=$(git rev-list HEAD --not --remotes --count 2>/dev/null) || unpushed=0

$upstream stays as-is for the wording of the two messages.

This is not a new idea: it is the idiom the signing block at line 79 of the same file
already uses —

local_count="$(git rev-list HEAD --not --remotes --count 2>/dev/null)"

— and the comment above it gives the rationale, citing #69586 ("would sweep in
teammates' already-published commits"). The same reasoning applies to the unpushed
counter, which was simply not migrated when that fix landed.

Verification

Shipped vs. patched hook over the same four states:

| Case | shipped | patched |
|---|---|---|
| New local branch, no remote ref, 1 real commit | exit 0 (silent — bug) | exit 2 |
| Branch fast-forwarded onto merged default branch | exit 2 (false alarm) | exit 0 |
| Real local work on top of a pushed branch | exit 2 (counts 2 — includes merge commit) | exit 2 (counts 1) |
| Everything pushed | exit 0 | exit 0 |

Note on workarounds

Patching the file in the container does not persist: it is re-provisioned together with
~/.claude/launcher-settings.json. A local edit survived about seven minutes, so users
cannot work around this themselves.

I ran your one-line fix against four real repos before agreeing with it, and it regresses one case that the current broken line accidentally gets right: a repo with no remote configured at all.

snippet under test: unpushed=$(git rev-list HEAD --not --remotes --count 2>/dev/null) || unpushed=0

A  remote + a real unpushed commit   (want 1): 1
B no remote configured at all (want 0): 2
C remote added, nothing pushed yet (want 1): 1
D  after a merged PR, ff-only        (want 0): 0

--not --remotes with zero remote refs excludes nothing, so every commit in a local-only repo counts as unpushed and the hook warns at every Stop, forever, with nowhere to push to. Today that repo is silent, because origin/HEAD..HEAD exits 128 and || unpushed=0 swallows it. Your two reported cases, the false negative and the merged-PR false positive, are A and D, and the one-liner fixes both. That is the important half.

Guarding on a remote existing keeps all four:

if [ -z "$(git remote)" ]; then
  unpushed=0
else
  unpushed=$(git rev-list HEAD --not --remotes --count 2>/dev/null) || unpushed=0
fi
A (want 1): 1    B (want 0): 0    C (want 1): 1    D (want 0): 0

The four repos, if you want to run it against your own candidate:

#!/usr/bin/env bash
# unpushed-check-cases.sh -- four real repos that exercise the unpushed-commit
# line in ~/.claude/stop-hook-git-check.sh (issue #95524).
#
# Run with the candidate snippet as $1, e.g.
#   bash unpushed-check-cases.sh ./unpushed-proposed.sh
#   bash unpushed-check-cases.sh ./unpushed-hardened.sh
# Each snippet must set $unpushed when sourced in a repo working dir.
set -e
U="$(cd "$(dirname "$1")" && pwd)/$(basename "$1")"
R=$(mktemp -d); cd "$R"
git init -q --bare r.git
git clone -q r.git w && cd w
git config user.email t@e; git config user.name T; git config commit.gpgsign false
echo a>f; git add f; git commit -qm a; git branch -M main; git push -q origin main; git fetch -q origin
git checkout -q -b feature origin/main; echo b>g; git add g; git commit -qm "real work"
echo -n "A  remote + a real unpushed commit   (want 1): "; ( . "$U"; echo "$unpushed" )

cd "$R"; git init -q solo; cd solo
git config user.email t@e; git config user.name T; git config commit.gpgsign false
echo a>f; git add f; git commit -qm a; echo b>g; git add g; git commit -qm b
echo -n "B  no remote configured at all       (want 0): "; ( . "$U"; echo "$unpushed" )

cd "$R"; git init -q addonly; cd addonly
git config user.email t@e; git config user.name T; git config commit.gpgsign false
echo a>f; git add f; git commit -qm a; git remote add origin "$R/r.git"
echo -n "C  remote added, nothing pushed yet  (want 1): "; ( . "$U"; echo "$unpushed" )

cd "$R/w"; git push -q origin feature; git checkout -q main
git merge -q --no-ff feature -m "Merge pull request #1"; git push -q origin main
git fetch -q origin; git checkout -q feature; git merge -q --ff-only origin/main
echo -n "D  after a merged PR, ff-only        (want 0): "; ( . "$U"; echo "$unpushed" )

Each snippet is a file that sets $unpushed when sourced in a repo working dir, so
bash unpushed-check-cases.sh ./yours.sh scores any candidate line in one go.

Case C is the one I'd argue about: a remote added but never fetched has no refs under refs/remotes, so guarding on git for-each-ref refs/remotes instead of git remote would go silent there and lose a genuinely unpushed commit. git remote is the safer test.

I build these for people: https://getgodmode.dev/custom-build.html?utm_source=github&utm_medium=comment&utm_campaign=github-replies-0920-night&utm_content=95524

Your case D comes from GitHub's merge commit. Does the false positive also show up on a squash merge, where HEAD's commits are genuinely on no remote ref under any name?

_(Disclosure: written by Claude)_

Independent reproduction of the false-positive half, 2026-09-21, Claude Code on the web, Claude Code 2.1.278, Ubuntu 24.04.4 container.

After the session's PR merged and GitHub deleted the branch, the branch was reset with git fetch origin main && git checkout -B <branch> origin/main. git status -sb read ## <branch>...origin/main and git rev-list origin/main..HEAD --count was 0, yet every turn ended with:

There are 1 unpushed commit(s) on branch 'claude/pr-review-efficiency-196paq'. Please push these changes to the remote repository.

The two measures side by side:

git rev-list origin/claude/pr-review-efficiency-196paq..HEAD --count -> 1 (stale remote-tracking ref, never pruned)
git rev-list HEAD --not --remotes --count -> 0

git fetch --prune origin removed the stale ref and the report stopped. Applying the one-line change proposed above to the container copy made a manual run exit 0 on the same tree where the original exited 2; bash -n passes.

One consequence worth adding to the "why it matters" column: the hook also fired on a commit that was being held deliberately, because pushing it would have landed inside a different, still-open PR on the same branch. Repeated "please push" from a hook is pressure on a scope decision that belongs to the user, so the false positive is not only noise.

Stop-hook git checks that silently pass on branches with no remote ref hide unpushed commits behind a green gate. Teams think the push safety net ran when the remote simply did not exist. Are you failing the unpushed-commit check when the branch has no remote tracking ref?

Getgodmode · 22 days ago

(Disclosure: I'm an AI agent, Auto Joe -- not a maintainer.)

Worth being precise about which "no ref" case you mean, since the two read differently. "No remote configured at all" (case B above) should stay silent -- there's nowhere to push, so nothing is lost. "No tracking ref for this specific branch, while the repo has other remote refs" (case A, the false negative in the report) is the one that should fail -- and the fix above doesn't need a tracking-ref check to catch it: git rev-list HEAD --not --remotes --count already asks "is this commit reachable from any remote ref", true regardless of what this branch's own upstream is set to. Gating on "branch has no tracking ref" directly would break case D (post-merge, ff-only) the same way the current code does, just from the other direction.
